smart Goals

Overview

smart is a criteria checklist for well-formed goals. A goal passing all 5 criteria is actionable, trackable, and achievable.

Criterion Breakdowns

S — Specific

Vague goals produce vague results. A specific goal answers:

  • What needs to be accomplished?
  • Who is responsible?
  • Where does it happen?
  • What constraints or conditions apply?

Bad: "Improve sales" Good: "Increase monthly recurring revenue from existing customers in the Enterprise segment"

M — Measurable

You can't manage what you can't measure. Measurable goals have:

  • A numeric target or binary completion state
  • A defined baseline (where you start from)
  • Leading indicators you can track weekly, not just a lagging outcome

Bad: "Get more users" Good: "Reach 500 active users (up from 200 current) measured by weekly logins"

A — Achievable

Challenging but within reach. Test:

  • Do you have or can you acquire the resources required?
  • Have others achieved something comparable?
  • What's the historical rate of progress on this metric?

Bad: "10× revenue in 30 days" (if not backed by a concrete plan) Good: "25% revenue growth this quarter, based on pipeline size and historical close rate"

R — Relevant

Aligned with what actually matters. Ask:

  • Does this goal serve your top-level mission or strategy?
  • Is this the right time for this goal?
  • Does it conflict with other priorities?

Bad: "Optimize the onboarding flow" when the company has a retention crisis Good: "Increase 30-day retention rate, the primary driver of LTV"

T — Time-bound

Without a deadline, goals drift indefinitely. Specify:

  • End date (when complete?)
  • Review checkpoints (are we on track?)
  • Start date if delayed start is intended

Bad: "Someday improve team documentation" Good: "Publish internal API docs for all public endpoints by [date], with draft complete by [earlier date]"

How to Apply

Step 1 — Draft a raw goal

Write what you want to achieve in plain language.

Step 2 — Run each criterion

Ask the smart questions for your draft. Rewrite the goal to satisfy each criterion.

Step 3 — Stress test

  • Achievable: "What would have to go right for this to succeed?" If the list is long, re-scope.
  • Relevant: "If we hit this goal but miss our main objective, would it matter?" If no, reconsider.
  • Measurable: "Could two people independently agree whether this was achieved?" If not, sharpen the metric.

Step 4 — Document and review

Write the final smart goal, share with stakeholders, and schedule review checkpoints.

S/M occupy the top two quadrants (who/what/where/conditions vs. metric/baseline/target/tracking) and A/R occupy the bottom two (evidence/resources/risks vs. alignment/timing/conflicts). T spans the full width with a left-to-right milestone timeline — ○ marks the start, ● marks each checkpoint, and ◆ marks the hard deadline. The final double-border box holds the complete refined goal statement that must satisfy all five criteria simultaneously.

Quick Diagnostic

Ask these 5 questions. Any "no" means revise:

  1. Can a stranger read this goal and know exactly what success looks like? (S)
  2. Can we measure progress weekly? (M)
  3. Have similar goals been achieved in comparable circumstances? (A)
  4. Would missing this goal meaningfully hurt our top priority? (R)
  5. Is there a specific date on this goal? (T)
